ACHIEVING PROFITABLE SUCCESS

PRIORITY OBJECTIVES:

To train and develop the Management Team to lead and involve their employees more in the planning and follow-up of work. This improved collaboration would then translate directly into an improved team performance. This improved performance would be achieved through:

  • improving quality
  • improving the utilization of resources within their workforce

PVA’S RESPONSE:

To develop a Management Operating System in all areas that would develop standards for work activities and commit resources to the development of an effective planning process. Some specific actions that contributed to the results were:

  • implementing forecasts, schedules and plans that optimize resources and production
  • installing Key Performance Indicators to focus on and evaluate improvements
  • improving the management of variances and action required in response to those variances
  • installing a Continuous Improvement Program to ensure the results are perpetuated

Training and coaching was provided that primarily focused on defining roles and responsibilities, improving employee engagement, improving follow-up and follow-through skills and improving communication at all levels.

PROJECT RESULTS:

Some of the results that our Client achieved were:

  • standardized methods and procedures that continually ensure the quality and efficiency of the picking process
  • 107% to 178% attainment to the target for 'lbs picked per salary dollar paid' within the related departments

In addition, improved planning was realized through better forecasting of the harvest required against the harvest available. This forecast then converted these requirements into a harvesting schedule that optimized resources. The Growing Operations were also included in the planning process to ensure crop availability when required.

PERPETUATION OF RESULTS:

An additional Project was undertaken to continue their training and development of their key people. PVA has completed four system audits and ownership has been successfully transferred to our client. The conducting, sharing and presenting of their audit results by their Continuous Improvement Coordinators will continue to provide the feedback required to sustain the behavioral changes and the performance results.
