PRIORITY OBJECTIVES:

To realign the Management Team's roles and responsibilities with their processes, communication requirements and Management Operating Systems in all departments to ensure consistent customer satisfaction.  This realignment would result in:

  • improved productivity (output per man-hour)
  • reduced total operating costs 

PVA’S RESPONSE:

To provide training and coaching, and to upgrade Management Operating System elements. Some of the specific actions that contributed to the results were:

  • reviewing and modifying work methods and techniques that were causing waste in material and/or  time to execute the work with the employees and Supervisors directly affected
  • developing standards for every aspect of the work execution and establishing required crewing levels which lead to the improved planning of work
  • re-defining Roles & Responsibilities for all Supervisors and Managers

PROJECT RESULTS:

Some of the results that our Client achieved were:

  • 33% improvement in Yield
  • 50% improvement in Press productivity
  • 43% improvement in Sheeting productivity
  • 57% improvement in Die Cut productivity

As a result our client achieved a 37% overall productivity improvement. In addition, these changes all drove the development of a culture of measurement and accountability at all levels of the organization. Central to this culture change was the installation of a truly effective planning mechanism from Sales to Shipping.

PERPETUATION OF RESULTS:

PVA has now completed four system audits and ownership has been successfully transferred to our client. They have some of their own employees trained as Continuous Improvement Coordinators to conduct regular system audits and to analyze and action all audit results. The sharing and presentation of their audit results will continue to provide the feedback required to sustain the behavioral changes and the performance results.
